3 wire to 4 wire conversion for Hot Tub

I'm installing a new hot tub, replacing and existing one that was wired with only 3 wire (two hot/one ground). When determining if I was going to replace the entire line, I realized the main panel is still single ground/neutral bar (grounds and neutrals are all wired to the same bar). Since the main panel is shared ground/neutral, is it still required to run a dedicated ground all the way to the panel, or can I marry the ground to the neutral at the tub? (also, read conflicting opinions on grounding rod, any thoughts there assuming I use the 3rd wire going to the panel as the neutral?)
